Where AEO and SEO Diverge
This is where most teams get it wrong. Optimizing for Google alone is not enough — and some SEO-first decisions actively hurt AEO.
Blocking AI crawlers. Many sites have Disallow: / rules in robots.txt with exceptions for Googlebot but nothing else. This blocks GPTBot, PerplexityBot, and ClaudeBot — making the site invisible to AI engines while remaining perfectly indexed by Google. An SEO win, an AEO failure.

Which Should You Focus On in 2025?
Don't choose. They're complementary, not competing. But here's how to allocate effort:
If you have an established SEO presence: Add AEO as a layer on top. Fix your robots.txt, add FAQ schema to existing pages, check your AI crawler permissions, run a live query test to see where you stand. Most of this takes days, not months.
If you're starting from scratch: Build for AEO from the beginning. Structure your content in conversational Q&A format, lead every page with a direct answer, use schema markup from day one. This naturally produces content that ranks well in Google too.
If you're resource-constrained: Prioritize AEO for two reasons. First, the competition is dramatically thinner — most brands are not investing in AEO yet. Second, the window is closing. The brands building AI citation authority in 2025 will be very difficult to displace.
